Shipyard Shuts Down: The Hidden Centralization of IPFS's 'Decentralized' Stack

Kubo (the Go implementation), Helia (the TypeScript implementation), Boxo (the foundational library), Rainbow (a gateway implementation). These aren't side projects. They're the load-bearing walls of the entire decentralized storage ecosystem.

Here's what the official narrative says: Protocol Labs is transitioning IPFS to a 'lighter governance model' with the IPFS Foundation. Shipyard will wind down. Individual maintainers will step up. The community will take over. It sounds reasonable. It's fiction.


The core analysis is where the illusion dies. Let me walk through what actually breaks.

First: the security vacuum. IPFS protocols aren't static. They're under constant attack—malicious nodes, sybil attacks, resource exhaustion, routing manipulation. Every implementation requires continuous auditing. Kubo alone has had dozens of security advisories since its inception. With Shipyard gone, who patches the next critical bug? The 'community'? I've watched this play out across a dozen protocols. Communities don't patch critical vulnerabilities at 3 AM. Paid, accountable teams do. This isn't ideology; it's operational reality.

Second: the public infrastructure fragility. ipfs.io and dweb.link are the public gateways that let users access IPFS content via ordinary HTTP. They're the on-ramp for most non-technical users. They were maintained by Shipyard. Also at risk are the bootstrap nodes—the entry points that help new peers discover the network. When these degrade, user experience suffers. First, the protocol itself is stable. IPFS isn't a young experiment. The core spec has been battle-tested for nearly a decade. The peer-to-peer layer works. Content addressing works. The cryptography is sound. The protocol won't collapse overnight. It can run for years without active development, like an old server that just keeps humming.

Second, there's a genuine benefit to reducing single-entity dependence. Protocol Labs' dominance in IPFS development has always been a governance weakness. A foundation-led model, even with less funding, spreads decision-making across more actors. If it works, it creates a more resilient ecosystem that isn't hostage to one company's strategic priorities.

Third, alternative implementations exist. There's already a diversified ecosystem: js-ipfs, ipfs-go, and third-party implementations that can fill gaps. The network doesn't depend on any single codebase. If Kubo stagnates, other implementations can step up.

Fourth, the Filecoin connection. Filecoin has its own incentive layer and its own storage providers. It's not entirely dependent on IPFS for its value proposition. Filecoin can continue operating its network independently, using its own token economics to incentivize storage.

These are real arguments. They're not worthless. But they ignore a fundamental issue: the difference between running and thriving. A protocol that survives on the status quo is a protocol that's dying slowly. IPFS's competitive advantage was never just its technical design—it was the velocity of improvement. That velocity is now gone. Arweave, Storj, and even centralized alternatives don't need to be better today. They just need IPFS to slow down. And it just did.


The takeaway is not about IPFS. It's about what this tells us about every supposedly decentralized protocol. The blockchain industry loves to talk about decentralization as if it's an immutable property. It's not. It's a gradient, and the gradient shifts constantly. You can have a fully decentralized consensus layer and a deeply centralized development layer. You can have decentralized storage and centralized gateway infrastructure. The Shipyard shutdown is a reminder that 'decentralized' is not a binary label. It's a claim that must be re-audited constantly.

For the broader market, the lesson is simple: when you evaluate a protocol, look at who writes the code. Look at who answers the security advisories. Look at who pays for the servers.
